Established beauty brands risk stagnation without operational discipline, says Natural Spa Factory Founder

Founder and Director of Natural Spa Factory, Emma Webber has issued a warning to established beauty brands, stating that many plateau not because of product quality, but because of operational complacency

Having worked with brands across multiple growth stages, the company reports a recurring pattern among businesses generating consistent revenue but struggling to scale further.

“Once a brand reaches a certain size, there’s a tendency to assume the formula is proven,” said Webber. “But growth at £500k looks very different from growth at £5m. What got you here won’t necessarily get you there.”

According to the company, common issues among more mature brands include over-reliance on existing retail relationships, rising customer acquisition costs without corresponding brand equity growth, and margin erosion through inefficient production planning.

“Adding new SKUs rarely solves structural problems,” the Founder added. “If distribution hasn’t evolved, if cash flow discipline isn’t tight, and if margins are under pressure, product expansion can compound the issue rather than fix it.”

The commentary also highlights the increasing regulatory and compliance scrutiny across UK and global markets, noting that established brands can face greater exposure if standards are not consistently reviewed and updated.

“As brands grow, complexity increases,” Webber said. “Supply chain decisions, formulation updates, packaging compliance and international expansion all require more rigour. Scaling without strengthening operations creates risk.”

Natural Spa Factory, which supports brands through formulation and manufacturing partnerships, reports that the strongest-performing companies share common traits: clarity around growth levers, disciplined stock management, trailing a low volume, high mix of products and a willingness to reassess systems before problems emerge.

“The beauty industry rewards execution,” the Founder concluded. “Established brands don’t fail because they lack creativity. They stall because they stop refining the fundamentals.”
